Every brand we’ve walked through a Magento-to-Shopify migration in the past three years asked the same question by month three: “Did we just trade depth for velocity?” The answer is usually yes, and that’s usually the right trade — but it’s a trade, not an upgrade, and brands that walk into it thinking it’s a free upgrade get hurt.
The Migration Pitch vs. The Migration Reality
The pitch: Shopify is faster, cheaper, more reliable, and lets your team move without engineering escalation. All of that is true. The reality is also that Shopify is opinionated about checkout, opinionated about product modeling, and opinionated about the stack you’re allowed to bolt onto it. Some of those opinions align with what your business needs. Some don’t. The pre-migration audit is where you find out which.
What You Actually Give Up
We’ve catalogued the most common losses across a dozen migrations:
- Deep product customization. Configurable products with complex bundle logic, B2B price tiers, or non-standard cart math need workarounds (apps, custom code, or both).
- Multi-warehouse fulfillment logic. Shopify improved this a lot, but if your routing rules are nontrivial, the migration is real engineering work, not a checkbox.
- Customer-specific pricing and B2B workflows.Shopify Plus B2B has matured, but it’s not Magento B2B in feature parity, and the difference matters if you’re an enterprise seller.
- Search and faceted navigation depth. The default Shopify search is improved but still light for large catalogs. Most migrations need a third-party search overlay.
What You Actually Gain
The other side of the trade is real and usually worth it:
- Velocity. Merchandising changes that used to take engineering days take hours. The marketing team gets independence. The roadmap stops being gated.
- App ecosystem. The Shopify app marketplace is the single biggest reason brands migrate. Email, reviews, loyalty, subscription, accounting integrations all work out of the box.
- Performance.Shopify’s edge infrastructure beats most self-hosted Magento setups on Core Web Vitals, which directly affects revenue.
- Total cost of ownership. Once you account for engineering capacity, hosting, security maintenance, and upgrades, Shopify Plus usually wins the TCO conversation past a certain scale.
The Pre-Migration Audit That Saves the Project
The single intervention that changes migration outcomes is a pre-migration audit, run before any work begins, against five questions:
Will the new platform support the three product configurations that drive 80% of revenue? If the answer is “maybe with an app,” it’s not yes.
The other four questions cover checkout customization, integration surface area, B2B workflows, and historical data fidelity. If the audit returns “clean migration” on all five, ship it. If it returns issues on any, scope the resolution before signing the migration SOW. Migrations fail in the gap between the pitch and the audit, and the only way to close the gap is to audit first.
